AI SDR: what it is and what to look for in 2026

An AI SDR is software that does the job of a sales development rep: identifying the right contacts, writing personal emails, handling replies and booking meetings for the sales team. The category was established internationally between 2023 and 2025 with tools like Alice from 11x and Ava from Artisan. In 2026 the technology is widely available, and this guide walks through what it does, what it costs and what you should demand before you sign anything.

What does an AI SDR actually do?

An SDR (Sales Development Representative) is the person who fills the calendar for the closers. An AI SDR automates the same workflow:

  • Enriches contacts with data about the company, role and current events
  • Writes emails tailored to each recipient
  • Follows up when no one replies
  • Classifies incoming replies and books meetings
  • Logs everything back to your CRM

The difference from classic email tools is that an AI SDR writes and reasons per recipient, instead of sending the same template to a thousand people with a first name dropped in.

What is the difference between prospecting and reactivation?

Most international AI SDR tools are built for prospecting: finding entirely new, cold contacts and reaching out to them. That is the hardest discipline in outbound, with the lowest reply rate and the highest risk of domain damage.

Reactivation is the other branch. There you work the leads you already have in your CRM, contacts who once showed interest but were never followed up. According to MarketResearchFuture, 70 to 80 percent of all leads never get followed up, and according to Forrester, 80 percent of leads stamped "not ready" buy something within 24 months. Reactivation therefore has both warmer recipients and better math, but it requires research per lead so it does not feel like spam to people who once trusted you.

When you evaluate an AI SDR, ask first which of the two disciplines it is actually built for.

What does an AI SDR cost internationally?

Pricing at the international top tier looks roughly like this:

  • Tools in the 11x class are priced from the equivalent of around 4,000 USD per year and up
  • Annual contracts are standard, often paid in advance
  • The focus is enterprise, with onboarding and volumes to match

Compare that with the alternative many companies run the numbers on: an in-house SDR typically costs the equivalent of 3,500 to 5,000 USD per month plus recruiting and ramp time. In Sweden, that lands around 35,000 to 50,000 SEK a month all in, and the math looks similar in most Western markets. The AI alternatives are cheaper per activity, but an annual contract without proven delivery moves all of the risk onto you.

What should smaller B2B companies demand in 2026?

For a company with 11 to 100 employees the checklist is short but non-negotiable:

  1. Real language quality. Not translated boilerplate. An email that reads machine-translated gets deleted, and it is your domain that takes the hit.
  2. GDPR at the core. A clear legal basis for the processing, a data processing agreement and clarity on where data is stored.
  3. Human visibility. No AI should send emails in your name without a person being able to review before it goes out, at least during the pilot.
  4. No black box. You should be able to see every email sent, every reply that came in and why a lead was contacted right now.
  5. A pricing model that matches the risk. If the vendor demands a year in advance before the first meeting is booked, you are paying for a promise, not a result.

Common questions

Does an AI SDR replace my salespeople?

No. It replaces the repetitive work before the meeting: research, first contact, follow-up. The meeting itself and the deal are still the human's job.

Is an AI SDR legal?

Yes, as long as GDPR is followed. B2B email to relevant decision makers is allowed with legitimate interest as the legal basis, but you need to be able to show relevance, offer an opt out and have a data processing agreement with the vendor.

Should I choose prospecting or reactivation first?

If you have a CRM with a few years of unworked leads, reactivation is almost always the right starting point. The recipients already know you and the acquisition cost is already paid.
