Customer acquisition strategies 2026: by stage and CAC
2026-10-22 · updated 2026-10-22 · 10 min read · Adam Axelsson, founder of Revexa
The customer acquisition strategies that work for a B2B product depend on your stage. In our assessment, founders win the first 10 customers by hand, the first 100 come from one or two channels you can repeat every month, and paid media and sales teams pay off only once you know who buys and why. Channel costs differ about tenfold: in 2026 data from First Page Sage, an SEO and GEO agency, email marketing cost an average of $510 per new customer across 137 B2B companies and account-based marketing $4,664, and in 2025 the median B2B SaaS company needed 16 months to earn back what it spent to win a customer (First Page Sage, 14 September 2026, Aleph and Benchmarkit, 2026).
Written for SaaS and other B2B product companies, this page sorts the strategies by stage, prices each channel with dated studies, shows how fast that cost has to come back and what separates B2B from consumer. A walk-through of each channel is in how to get customers. Figures checked on 22 October 2026, in US dollars before tax. Disclosure: Revexa builds Leo, a tool for the buying-signal strategy described below.
Why acquisition decides who wins in 2026
Most developers now build with AI, which in our view makes building less scarce than getting the product bought. In Stack Overflow's 2026 Developer Survey, 83 percent of respondents used at least one AI tool, and AI coding assistants or coding agents were the most used kind, at 66 percent (Stack Overflow, 2026).
Our view: the bottleneck has moved from the code to the customer. A team that ships a feature in a day still needs weeks to win one account, and its competitors ship just as fast.
Customer acquisition strategies by stage
Each stage has a different job, so the right strategies change as you grow. The table is our assessment, not a study; the costs further down are sourced.
| Stage | Your job | Strategies that fit | What to measure |
|---|---|---|---|
| First 10 customers | Learn who buys and why | Founder-led sales to your network, answering buying signals by hand, communities, design partners | Conversations per week; customers per 10 conversations |
| Customers 11 to 100 | Find one channel that repeats | Buying signals at volume, an email newsletter, webinars, content and AI search, a free trial, integration marketplaces | CAC per channel; months to pay back |
| Beyond 100 | Learn how much budget each channel can absorb | Paid search and LinkedIn ads, an SDR team, events, account-based marketing, resellers | Payback by channel; sales and marketing spend per $1 of new ARR |
The first 10 customers: sell by hand
The first 10 customers come from conversations the founder starts personally, because only those conversations teach you who buys and why. Paul Graham put it plainly in 2013: "The most common unscalable thing founders have to do at the start is to recruit users manually" (Paul Graham, July 2013).
Start with people you know in the target role, people who engage with your posts about the problem and companies that just showed a buying signal, such as hiring for the team your product serves or naming a new leader for that area. CAC at this stage is mostly founder hours, so do not optimize it yet; count conversations per week and note what the yeses had in common. For the weekly rhythm of a founder who sells alone, see founder-led outbound.
Fictional example: a monitoring tool for data pipelines writes each week to 15 companies whose data engineering job ads name the warehouse it supports, and mentions the ad. The pattern behind the first yeses (team size, warehouse, the role that signed) becomes its ideal customer profile.
Customers 11 to 100: find one channel that repeats
Between 10 and 100 customers, the job is to find one or two channels that bring customers every month at a cost you can afford, and to stop the rest. Test one channel at a time for about 90 days (our assessment) and judge it on cost per customer and payback, not on traffic or replies.
Start the slow channels early: in First Page Sage's 2026 data, content, GEO (getting cited in AI answers) and thought leadership SEO needed 5.2 to 6.4 months to bring a first customer, against 1.4 months for email.
Buying signals are the outbound strategy that survives this stage. Instead of a bigger list, you contact companies that fit your profile and just changed in a way your product addresses, so each message carries a reason to reply. Cold outreach to cold lists is the strategy to drop first: cheap per message, expensive per customer.
Beyond 100 customers: add paid channels and people
Past 100 customers, paid media, sales teams and events become useful because they can absorb more budget, but each costs more per customer than the channels that got you there, and the gap is growing: since 2024, First Page Sage measured LinkedIn ads up 31.2 percent per B2B customer and SDR programs up 18.7 percent.
People take time to pay off. In the Bridge Group's 2025 survey of 351 B2B companies, SDRs needed 3.0 months on average to ramp, and only 60 percent of SDRs reached quota, the lowest share in the study's history (Bridge Group, 2025). Hire a team once a pitch already works without you, and price it first with our guide to what an SDR costs.

Source: First Page Sage, "The Lowest CAC Marketing Channels: 2026 Report", published 14 September 2026, with marketing spend and acquisition data from 214 companies (137 B2B) analyzed between 6 January and 29 August 2026. First Page Sage reports months to first customer only for organic channels and change since 2024 only for paid ones.
How to read it:
- First Page Sage is an SEO and GEO agency, so it has a stake in organic channels looking cheap. The figures are averages across all 137 B2B companies, not broken down by industry or deal size, so they are not your number.
- The LTV:CAC ratios in the report add nothing new. They divide one B2B lifetime value for the whole dataset ($32,414) by each channel's CAC, so they rank the channels exactly as CAC does (our check).
- ChatGPT Ads is too new to plan on. Self-serve ads opened on 22 July 2026, the sample was 14 accounts, and First Page Sage calls the thin early auction behind the low price "temporary by construction".
- Buying signals are not a channel in the study. They decide who gets your email or LinkedIn message, so their cost sits inside those channels.
CAC payback: how fast the money must come back
The median B2B SaaS company took 16 months in 2025 to earn back the sales and marketing cost of a new customer from gross profit, down from 18 months in 2024. The top quarter did it in 6 months or less and the bottom quarter needed 24 months or more. Deal size moves the bar: the median was 11 months for contracts under $5,000 a year and 22 months for $50,000 to $100,000. The report also lists a new-name CAC ratio of $1.63 and a blended CAC ratio of $1.30, which Aleph explains as "$1.30 of S&M per $1 of new ARR"; Aleph does not say whether the two ratios are medians or averages. All figures come from the 2026 SaaS and AI Performance Benchmarks by Aleph and Benchmarkit, published 1 June 2026 with full-year 2025 data from 342 B2B SaaS and AI-native software companies, of which 198 reported payback (Aleph).
Per customer, Aleph's formula simplifies to:
Payback in months = CAC ÷ (monthly revenue per customer × gross margin)
The formula shows why your price decides which channels you can afford. Worked example, not data: three fictional products with an assumed 80 percent gross margin (the median software gross margin in Benchmarkit's 2026 benchmarks was 80 percent), each paying First Page Sage's average B2B CAC for four channels.
| Monthly price per customer | Email ($510) | Search ads ($802) | SDR programs ($1,980) | Account-based marketing ($4,664) |
|---|---|---|---|---|
| $99 | 6.4 months | 10.1 months | 25.0 months | 58.9 months |
| $500 | 1.3 months | 2.0 months | 5.0 months | 11.7 months |
| $2,000 | 0.3 months | 0.5 months | 1.2 months | 2.9 months |
Months to earn back CAC, our arithmetic with an assumed 80 percent gross margin.
In this example, a $99 product that relies on SDRs needs 25 months to earn back each customer, which would put it in the bottom quarter of Aleph and Benchmarkit's sample (24 months or more). First Page Sage's channel averages come from a dataset with a B2B lifetime value of $32,414, so use them for what-if math, not as a forecast. Our customer acquisition cost guide covers the formula and the costs most companies leave out.
What makes B2B customer acquisition different from consumer
B2B acquisition costs more per customer, involves more people and takes longer, but each customer is worth more and companies leave public traces of a need that consumers rarely do.
| B2B | Consumer | |
|---|---|---|
| Who decides | Buying groups that average 10 or more people, on a $250,000 average deal (6sense, 2025) | Usually one person or a household (our assessment) |
| How long it takes | 10.1 months on average; software purchases about 2 months shorter than services (6sense, 2025) | Often one visit to a few weeks (our assessment) |
| CAC per channel | Higher in all 26 channels where First Page Sage reports both: email $510, search ads $802 | Email $287, search ads $290 |
| Lifetime value in the same data | $32,414 | $10,089 |
| Public signs of a need | Job ads, funding, new executives, tool changes, LinkedIn activity | Mostly private behavior (our assessment) |
| Unsolicited email | Depends on the country; several EU countries require consent even for company addresses | Prior consent is the EU rule, with a narrow exception for existing customers (ePrivacy Directive, article 13) |

The practical difference: in B2B you can see which company just started needing you, and the person to write to is defined by role. That is why buying signals work in B2B.
Doing it with Leo
Leo by Revexa is an AI GTM agent that finds the B2B companies ready to buy and starts the conversations that turn them into customers, by email and LinkedIn. By default you approve every message before it is sent.
Leo serves the buying-signal strategy from the first 10 customers onward. It builds your ideal customer profile from your website, watches hiring, funding, headcount growth, new executives in the buying role, job ads, competitors' tools on a company's website and LinkedIn engagement, and judges whether each company's business model fits. Each draft goes to the right person, in your voice, and in the lead's language if your website is published in it (otherwise English, and Swedish buyers get Swedish). Review mode is the default, so every draft sits until you approve or skip it in the portal, Slack or iMessage; autonomous mode is a per-channel switch. Replies are handled for you, and booked meetings flow through Calendly, Cal.com, Zapier or Make. With a CRM linked (HubSpot, Pipedrive, Salesforce, Upsales or Close), current customers and open deals are skipped and positive replies and meetings can be written back. Because of UWG §7, Leo sends no cold messages to leads in Germany.
One plan, three currencies: $99 a month for the US and the rest of the world, €89 for Europe, 999 SEK for Sweden, VAT excluded; try it free for 7 days, cancel any month (pricing). In CAC terms, the US subscription is $1,188 a year: $594 per customer if it helps win two in a year, $119 if it helps win ten (our arithmetic, before your review time). Compared with hiring an SDR, our cost per meeting calculation puts the agent route at 12 to 23 times less per held meeting, assuming every route books the same meetings; against a well-run tool stack the factor falls to 3 to 5.
Leo covers one strategy, not the whole plan: it will not run your ads, your free trial or your marketplace listing, and it is neither a contact database nor a dialer. Its maker, Revexa, was founded in Sweden in 2026 and has not published any customer results yet. It is a poor fit when buyers purchase with no conversation at all, when your market is mainly German or when proof from other customers must come first.

Frequently asked questions
What are the best customer acquisition strategies for B2B SaaS?
It depends on the stage. Sell the first 10 customers yourself, through your network and companies showing buying signals; from 10 to 100, find one repeatable channel such as signal-based outbound, email or content; add paid ads, SDRs and events once you know your payback per channel.
What is the average customer acquisition cost in B2B?
In First Page Sage's 2026 data from 137 B2B companies, average CAC per channel ran from $468 for ChatGPT Ads (seven weeks of data) and $510 for email marketing to $1,980 for SDR programs and $4,664 for account-based marketing. Judge your own CAC against your payback, not an average.
What is a good CAC payback period for B2B SaaS?
Aleph calls under 18 months good and under 12 months top-tier. Its 2026 benchmarks with Benchmarkit put the 2025 median at 16 months, the top quarter at 6 months or less and the bottom quarter at 24 months or more. Contracts under $5,000 a year had a median of 11 months.
How do you get your first 10 B2B customers?
Start the conversations yourself. Write to people you know in the target role, to people who engage with your posts and to companies that just showed a buying signal, such as hiring for the team your product serves. Note what the first buyers have in common; that becomes your ideal customer profile.
How is B2B customer acquisition different from B2C?
B2B buying groups average 10 or more people and a buying cycle of about 10 months (6sense, 2025), and CAC is higher in all 26 channels where First Page Sage reports both. In return, First Page Sage puts B2B lifetime value at $32,414 against $10,089 for consumer in the same data.
Which B2B customer acquisition channel is cheapest?
Email marketing, at an average of $510 per B2B customer with a first customer after 1.4 months, in First Page Sage's 2026 study. ChatGPT Ads came in lower at $468, but on seven weeks of data from a platform that opened in July 2026.
