Lead generation for SaaS in 2026: channels by price

2026-10-22 · updated 2026-10-22 · 9 min read · Adam Axelsson, founder of Revexa

Lead generation for SaaS in 2026 is decided by your price, in our assessment: under $100 a month per customer, the product has to bring its own leads through self-serve sign-ups, content and marketplaces; from $100 to $1,000, pair a trial with fast, personal outreach to accounts that fit; above $1,000, run signal-based outbound and partners aimed at the buying committee. Leads are the wrong scoreboard. A B2B SaaS lead costs $249 blended in the October 2026 report of First Page Sage, an SEO and GEO agency, and in the same agency's separate funnel benchmarks from its SaaS clients only 1.2 to 3.7 percent of SaaS leads become customers, depending on the channel (our arithmetic), so measure pipeline and customers per channel.

Checked on 22 October 2026; figures carry their source and date. Revexa builds Leo, one of the tools below.

Why finding customers is the SaaS bottleneck in 2026

Building SaaS takes a smaller share of revenue than it did; growth from new customers is what is under strain. The 2026 SaaS and AI Performance Benchmarks from Aleph and Benchmarkit (342 B2B SaaS and AI-native companies, full-year 2025 data, published 1 June 2026) show both sides (Aleph):

  • Building takes a smaller share. R&D spending "fell 8 points to 27% of revenue", and the top quarter reached 22 percent, which Benchmarkit calls "achievable only through AI productivity". Median ARR per employee rose 17 percent to $175,000 (Benchmarkit).
  • New logos carry less of the growth. At the median, 40 percent of net new ARR came from expansion, and Benchmarkit warns that once expansion crosses 40 percent, it "signals substitution for new logo growth". Gross revenue retention fell from 88 to 84 percent, so more lost revenue has to be replaced (Benchmarkit). Sales efficiency did improve: the median CAC payback fell from 18 to 16 months (Aleph).

Our reading: with shipping down to weeks for a small team, the scarce skill is knowing which companies need the product this month.

SaaS lead generation by price and sales motion

Your monthly price per customer caps what you can spend to win one, and that cap picks your motion (channels for any B2B seller: how to generate leads). Ordered by price, lowest first:

Price per customer per monthUsual motionMost you can spend per customer (our arithmetic)Median SaaS CAC across 28 industries (our compilation of First Page Sage data)Channels that usually fit (our assessment)
Under $100Product-ledUnder $960$580 (SMB customers)Self-serve sign-up, content and AI answers, integration marketplaces, communities, free tools
$100 to $1,000Hybrid$960 to $9,600$2,992 (middle market)Trial plus outreach to sign-ups that fit, buying signals, webinars, partners
Over $1,000Sales-ledOver $9,600$7,376 (enterprise)Signal-based outbound to several people per account, partners, events, account-based marketing

How we built it:

  • The spending cap is twelve months of gross profit per customer: price × 12 × 80 percent, the median software gross margin in Benchmarkit's 2026 report. Twelve months is our choice of target; payback benchmarks by deal size are in our customer acquisition strategies guide.
  • The CAC column is our compilation: we took the median, across 28 SaaS industries, of First Page Sage's blended organic and paid CAC by customer type, last updated 29 August 2025 (First Page Sage). First Page Sage does not publish these medians. The ranges are wide: $274 to $1,450 for SMB customers, $1,406 to $5,287 for the middle market and $2,190 to $14,772 for enterprise. Matching its customer types to our price tiers is our assumption. First Page Sage is an SEO and GEO agency, and the table draws on 12 years of organic and paid campaigns it ran for SaaS clients.

The table's main lesson: a product at $29 a month can spend about $278 per customer under this rule (our arithmetic), well under the $580 SMB median (our compilation). Below roughly $60 a month, the median SMB CAC does not pay back within twelve months (our arithmetic), so the product itself has to do the selling.

Under $100 a month: product-led

In a product-led motion the lead is a sign-up, and the number that matters is free-to-paid conversion. In a 2023 benchmark of more than 1,000 products by Lenny Rachitsky, OpenView and Pendo, measured as accounts that start paying within six months, 3 to 5 percent counted as good for a self-serve freemium product and 6 to 8 percent as great; for free trials, good was 8 to 12 percent and great 15 to 25 percent (Lenny's Newsletter, 1 August 2023).

Feed the sign-up page with channels that cost time rather than cash: answers to buyers' questions in search and AI assistants, listings in your integration partners' marketplaces, templates and free tools. AI answers matter more than a year ago: in G2's March 2026 survey of 1,076 B2B software buyers, 51 percent start their research with an AI chatbot more often than with Google, up from 29 percent in G2's 2025 report, and 69 percent chose a different vendor than they had planned because it was part of a chatbot's recommendation (G2, 15 April 2026). G2 sells to software vendors; weigh its survey accordingly.

$100 to $1,000 a month: hybrid

In a hybrid motion buyers start alone and a person steps in fast when the account is worth it. The same 2023 benchmark rated 5 to 7 percent good and 10 to 15 percent great for freemium products with sales assist. Treat a sign-up from a company that fits your profile as a raised hand and write to it personally within a day. Outside the product, buying signals reach fitting companies before they search. Paid search works here too, but price it honestly: First Page Sage found the gap between paid and organic cost per lead widest in B2B SaaS, where "a paid lead costs 71% more than an organic one" (First Page Sage, 8 October 2026). Costs per lead for other channels and industries: what lead generation costs.

Over $1,000 a month: sales-led

In a sales-led motion the unit is an account, not a person, and several people there must say yes. Find the few companies where something just changed, reach the owner of the problem first, and bring the other roles in after a first reply. Partners who implement or resell in your category, small events and account-based campaigns fit, because one customer pays for months of work. Reply benchmarks for the outbound part: cold email reply rates. Our assessment: ten well-chosen accounts a week beat a thousand names in a sequence.

The strongest buying signals for SaaS

Four signals predict SaaS purchases best in our assessment, because each shows budget, an owner or a pain: hiring in the role that buys, fresh funding, a system switch and research on comparison pages. Product-led companies have a fifth that beats them all: a sign-up from a company that fits.

SignalWhat it tells youWhere to see itStays useful for (our assessment)Watch out
Hiring in the buying roleA new owner for your problem, often with a mandate to fix itJob boards, careers pages, LinkedInWhile the role is open, and the new hire's first 90 daysA role your product replaces can mean they chose people
FundingBudget and a growth planPress releases, funding news, company registersWeeks to a few monthsEvery vendor sees big rounds; be specific
System switchAn incumbent is being replaced or a new process builtJob ads naming a tool, a competitor's tool appearing or disappearing on their website, a new leader who used another toolUntil the new contract is signedYou rarely see renewal dates; ask
Comparison-page researchActive evaluation, often late in the processG2 Buyer Intent records views of comparison, alternatives, category and pricing pages (G2 documentation); visitor identification on your own pricing pageDaysCompany level, not a person; identifying website visitors in Europe raises GDPR questions

Signals tell you when to write; the message still has to be about the change, sent to the person who owns it. Which steps software can take over: AI lead generation.

How to measure SaaS lead generation: pipeline per channel, not leads

Measure each channel by the qualified pipeline it creates, its win rate and its cost per won customer, monthly. Lead counts mislead because channels convert so differently. Multiplying First Page Sage's B2B SaaS stage rates from lead to closed deal (updated 11 June 2025; drawn from 50+ B2B SaaS clients of the agency over the last decade, mostly $10 million to $100 million in revenue) gives these lead-to-customer rates (our arithmetic):

ChannelLead to MQLMQL to SQLSQL to opportunityOpportunity to closedLead to customer (our arithmetic)
SEO41%51%49%36%3.7%
Email marketing43%46%48%32%3.0%
Webinars44%39%42%40%2.9%
LinkedIn38%30%41%39%1.8%
Paid search (PPC)36%26%38%35%1.2%

Source: First Page Sage, B2B SaaS funnel conversion benchmarks. At these rates a thousand paid search leads make about 12 customers and a thousand SEO leads about 37 (our arithmetic).

A simple scorecard per channel, reviewed monthly:

  1. Qualified pipeline created: the value of new opportunities the channel started.
  2. Cost per opportunity: spend, tools and people's time, divided by opportunities.
  3. Win rate and cycle length.
  4. CAC and payback per channel, against the spending cap for your price tier above.
  5. For product-led: sign-ups from companies that fit, activation and free-to-paid conversion.

Give a channel one full sales cycle before you judge it (our assessment), and record the source on the opportunity so pipeline is never counted twice.

Lead generation for SaaS with Leo

Leo by Revexa is an AI GTM agent that finds the B2B companies ready to buy and starts the conversations that turn them into customers, by email and LinkedIn. By default you approve every message before it is sent.

Of the four SaaS signals above, Leo watches hiring and funding, plus one sign of a switch: competitors' tools on a company's website. Starting from a customer profile it writes from your website, it also tracks headcount growth, newly appointed executives in the role that buys, and engagement with LinkedIn posts. For every company that fits, Leo judges its business model, finds the right person and writes a personal LinkedIn message or email in your voice; leads get their own language when your website has it, and English otherwise. In review mode, the default, nothing goes out until you approve it: you approve or skip each draft in the portal, iMessage or Slack, in your own words, and you can turn on autonomous mode per channel. Your CRM (HubSpot, Pipedrive, Salesforce, Upsales or Close) keeps current customers and open deals out, brings lost deals back on new signals and can receive positive replies and meetings, which is where you measure the channel. Leads in Germany get no cold messages from Leo (UWG §7).

Leo is priced at $99 a month in the US and the rest of the world, €89 across Europe and 999 SEK in Sweden, before VAT, and the first 7 days are free with no lock-in (pricing).

Leo does not see comparison-page research, identify website visitors or call, and it is no contact database to export from. Revexa, founded in Sweden in 2026, has published no customer results. In our assessment Leo fits best from the hybrid tier up, where one customer is worth a personal conversation; for a self-serve product at $20 a month, put the effort into the product and content first.

Is it 10x? Only against hiring: per held meeting, a US SDR on payroll comes out 12 to 23 times dearer than a buying-signal agent in our calculation; next to doing the work yourself, or with a tool stack, the factor shrinks. Other options side by side: the best B2B lead generation tools of 2026.

Frequently asked questions

How do I generate leads for a SaaS company?

Match the channel to your price. Under $100 a month, let sign-ups, content and marketplaces bring leads. From $100 to $1,000, add personal outreach to fitting sign-ups and companies showing buying signals. Above $1,000, run signal-based outbound to several people per account.

What is the best lead generation channel for B2B SaaS?

The one that creates the most qualified pipeline per dollar at your price, which only measuring shows. In First Page Sage's SaaS funnel benchmarks, 3.7 percent of SEO leads become customers against 1.2 percent of paid search leads (our arithmetic), so cheap leads are not always cheap customers.

How much does a B2B SaaS lead cost in 2026?

First Page Sage, an SEO and GEO agency, puts the blended cost at $249 per lead in its October 2026 report: $318 for paid leads and $186 for organic ones. A customer costs far more: across 28 SaaS industries in First Page Sage's August 2025 CAC table, the median is $580 for SMB customers and $7,376 for enterprise customers (our compilation).

What are the best buying signals for SaaS?

Hiring in the role that buys your product, fresh funding, signs of a system switch and research on comparison or pricing pages. For product-led companies, a sign-up from a company that fits beats all four.

Should a SaaS company use product-led or sales-led lead generation?

Let your price decide. Twelve months of gross profit at $50 a month is $480 (our arithmetic), too little for a salesperson's time in our assessment. Above about $1,000 a month, one customer pays for real research and personal outreach.

How do I measure SaaS lead generation?

Track qualified pipeline, cost per opportunity, win rate and CAC per channel every month. Judge a channel after one full sales cycle, not after a month of lead counts.
