How to get consulting clients in 2026: 6 moments, 7 channels

2026-10-23 · updated 2026-10-23 · 11 min read · Adam Axelsson, founder of Revexa

Consulting clients are won on trust and timing: a buyer who already believes you can fix the problem, reached in the weeks when something forces a decision. Those weeks are public: a new executive in the first 90 to 100 days, an acquisition, a reorganization, a funding round, a regulatory date or a project that went wrong. Trust alone is not enough. In the Hinge Research Institute's own 2022 study of the consulting industry (more than 300 buyers and 300 sellers), 80.7 percent of buyers would recommend their current consulting firm, yet buyers' relevancy ratings of consulting firms to their top challenges fell from 49.7 percent in 2020 to 34.9 percent in 2022 (Hinge, 2022). Liked is not the same as needed right now.

For independent consultants and small firms in strategy, operations, IT, finance and sustainability selling to companies, this goes deeper than our general guide on how to get clients. Checked on 23 October 2026. Revexa builds Leo, a tool for part of the watching below. Nothing here is legal advice.

How to get clients as a consultant: trust decides who, timing decides when

A consulting project starts when a named person takes a personal risk on an outsider. They need proof that you have solved this exact problem, and a reason to solve it this quarter. Most consultants polish the proof and leave the reason to luck. Treat timing as a skill instead: pick the two or three moments below that came before your best engagements, watch for them weekly and reach the owner of the problem while it is new.

Six moments that create consulting projects

Ordered by how fast each tends to become a project (our assessment).

New executives

A new leader has a mandate, a deadline for a plan and no loyalty to the advisers who came before. Write in the first weeks, while they are still diagnosing, with an offer that fits their plan. US companies announced 1,226 CEO exits in the first eight months of 2026, about 150 a month (our arithmetic), and that counts only the top job (Challenger, Gray & Christmas, 24 September 2026). Our guide to a new sales leader's first 90 days shows what such a leader is judged on.

Acquisitions and reorganizations

A signed deal starts a clock: two finance teams and two ERP systems must become one, under a promise made to the board. Build ties with deal lawyers and auditors before the announcement. A reorganization brings a new operating model and a cost target. In the US, the WARN Act requires employers with 100 or more employees to give at least 60 calendar days' notice of a plant closing or mass layoff affecting 50 or more employees at one site (US Department of Labor), and some states publish the notices, Connecticut among them (CTDOL). Write about the operating model, never about the layoffs.

Funding rounds

New money brings investors who want reporting, often the moment a company needs its first proper close process. Where rounds are announced, and when: finding recently funded startups.

Regulatory dates

Deadlines create budgets. Quote only dates you have read in the legal text; a wrong date loses the deal in the first email. Three that matter in Europe:

RuleWhat the primary source saysWho buys help
EU AI ActRegulation (EU) 2026/1744 (Digital Omnibus on AI, 8 July 2026) amends Article 113: the high-risk obligations in Chapter III, Sections 1 to 3 (except Article 6(5)) apply from 2 December 2027 for systems that are high-risk under Article 6(2) and Annex III, and from 2 August 2028 for systems that are high-risk under Article 6(1) and Annex I (AI in products covered by the EU laws listed there) (EUR-Lex)Companies building or deploying high-risk AI
NIS2Member states had to adopt and publish their rules by 17 October 2024 and apply them from 18 October 2024 (Directive (EU) 2022/2555, Article 41, EUR-Lex)Entities in covered sectors, under each national law
CSRD after Omnibus IDirective (EU) 2026/470 (24 February 2026) limits sustainability reporting to undertakings, and groups on a consolidated basis, that exceed both €450 million net turnover and an average of 1,000 employees, for financial years starting on or after 1 January 2027; transposition by 19 March 2027; first-wave companies below either threshold fall out from then, and states may exempt them for financial years 2025 and 2026 (EUR-Lex)Groups still in scope, and firms deciding what to stop

Check national transposition before naming a date.

Failed projects

A missed go-live is the warmest lead there is, and the most delicate. The trace is often an ad for an interim program director, or a contract tendered again soon after award. Offer a second opinion, not a takeover.

Seven channels for consulting clients, in order

From cheapest and fastest to slowest, for a consultant building a pipeline (our assessment).

ChannelCost
1. Former employers and colleaguesYour time
2. Alumni networksYour time, sometimes a membership
3. Lawyers, auditors and other adjacent advisersReferrals you send back
4. A fixed-price diagnosticA few unpaid days per sale
5. Talks and a clear point of viewYour time
6. PlatformsA fee on each project
7. Public tendersBid writing time

1. Former employers and colleagues. Your first client is often the company you just left, or the one your former boss now runs. Read the non-solicitation clause in your old contract first, then write to the 40 people who watched you work and name one problem you solve.

2. Alumni networks. Alumni of consulting firms, banks and business schools refer overflow work and recommend each other to their employers. Keep your entry in the official directory current with that one problem.

3. Lawyers, auditors and adjacent advisers. M&A lawyers, auditors, bankers and executive recruiters hear about deals, findings and new leaders first. Pick five and send them work first.

4. A fixed-price diagnostic. A defined first step turns a hard decision into an easy one. Name it after the moment: "a ten-day integration review after a deal" or "a NIS2 gap assessment before the board meeting". End it with a costed plan, the door to the larger project.

5. Talks and a clear point of view. Buyers remember an argument, not a capability list. In Hinge's 2020 consulting study (362 buyers, 369 sellers), more than 83 percent of consulting buyers used LinkedIn (Hinge, 2020).

6. Platforms. Malt's freelancer service fee is 5 percent excluding tax; on certain projects in France, Spain and Belgium it may be 10 percent, dropping to 5 percent after six months on the assignment, and clients may pay their own fees (Malt). Toptal bills clients a flat $79 monthly subscription once they proceed with talent matching (Toptal FAQ). Catalant pays consultants through its Expert Marketplace, not directly from the client (Catalant), and its billing guide tells consultants to quote what they want to take home, "disregarding any fees that Catalant charges your client"; it does not publish those fees (Catalant billing). Ask what the client pays on top of your rate.

7. Public tenders. On TED, search by CPV code: 79400000-8 for business and management consultancy, 79412000-5 for financial management, 72220000-3 for systems and technical consultancy, 90713000-8 for environmental issues (Regulation (EC) No 213/2008). Since 1 January 2026, EU-wide procedures apply to service contracts from €140,000 for central government and €216,000 for other public buyers (Delegated Regulation (EU) 2025/2152). Our page on where to find clients covers the portals.

How to land your first consulting client

Sell a small, fixed-price piece of work to someone who already knows your work, timed to a moment they are living through.

  1. Choose one moment and one buyer: "new CFOs at companies with 200 to 1,000 employees" beats "finance transformation".
  2. Write the diagnostic on one page: scope, duration, price and the decision it prepares.
  3. Ask 20 former colleagues which leader in their world is living through that moment now.
  4. Watch for the moment in public and write to the new owner of the problem within days, naming what changed.

Fictional example: an independent operations consultant who once merged two warehouse networks sees that a 400-person distributor has bought a smaller rival. Three things are public: the deal release, a fresh ad for an integration manager and a post by the buyer's COO promising "one network by next summer". She writes to the COO that week and offers a ten-day fixed-price review of both networks. No deck, no service list.

Why cold lists fail consultants in particular

Cold outreach to cold lists fails on trust and on timing: the reader has never seen your work, and nothing in their week makes your email relevant. A list shows who exists; it cannot show who signed a deal, hired a CFO or faces a deadline. Your name is the brand, and every untimely pitch spends a little of it. Germany adds a legal limit: under UWG §7, advertising email to a company without its prior express consent counts as an unreasonable nuisance, with a narrow exception for existing customers. The alternatives are in how to get clients without cold outreach, the costs per channel in client acquisition strategies.

Watching the moments with Leo

Leo by Revexa is an AI GTM agent that finds the B2B companies ready to buy and starts the conversations that turn them into customers, by email and LinkedIn. By default you approve every message before it is sent.

Leo covers part of the six moments. Its signals, per our facts page, include new executives in the buying role, funding, hiring, headcount growth and job ads (Platsbanken included), plus competitors' tools on a company's website and engagement with LinkedIn posts. Acquisitions, reorganizations, regulatory dates, failed projects and tenders are not on that list, so those stay with you.

Leo reads your website to define the companies you serve, judges each company's business model, picks the person and drafts a message in your voice. In the default review mode nothing goes out until you approve it, and you can answer a draft in your own words from the portal, Slack or iMessage. With HubSpot, Pipedrive, Salesforce, Upsales or Close connected, current clients and open deals are left alone. Leads in Germany get no cold messages (UWG §7). The price is $99 a month in the US and the rest of the world, €89 in Europe and 999 SEK in Sweden, excluding VAT, with 7 days free and no lock-in (pricing).

Is it 10x cheaper? Only compared with hiring an SDR: our cost per meeting calculation finds that route 12 to 23 times dearer per held meeting, assuming equal meeting rates. Leo is the wrong choice if referrals already fill your calendar, if tenders or platforms bring most of your work, or if most of your buyers are German companies. Revexa, a Swedish company founded in 2026, has published no customer results yet.

Other industries: Web design, Marketing agencies, Recruitment agencies and Software development companies.

Frequently asked questions

How do I get clients as a consultant?

Combine trust with timing: former colleagues, alumni and referrals from lawyers and auditors, plus a fixed-price diagnostic, aimed at companies living through a new executive, a deal, a reorganization, funding, a regulatory date or a failed project.

How do I find consulting clients?

Follow public traces: appointment releases, deal announcements, US WARN notices, funding news, interim job ads and TED tenders under CPV codes such as 79400000-8.

How do I land my first consulting client?

Sell a small fixed-price diagnostic to someone who has seen your work, timed to a moment they face. Your former employer is often first; check your non-solicitation clause before you pitch.

How can consultants win clients without cold calling?

Reply to moments instead of calling strangers: write to a new executive in the first weeks, or to the buyer's COO the week a deal is announced, and name what changed.

Which regulatory deadlines create consulting work in 2026 and 2027?

Under Regulation (EU) 2026/1744, the AI Act's high-risk obligations (Chapter III, Sections 1 to 3) apply from 2 December 2027 for Annex III systems and 2 August 2028 for Annex I systems. NIS2 required member states to apply their national rules from 18 October 2024; check each national law for when it took effect. Directive (EU) 2026/470 narrows CSRD, from financial year 2027, to companies and groups that exceed both €450 million turnover and 1,000 employees on average.

Are Catalant, Toptal and Malt worth it for consultants?

Often for first projects (our assessment). Malt charges freelancers 5 percent (it may be 10 percent for the first six months on certain projects in France, Spain and Belgium), Toptal bills clients a $79 monthly subscription, and Catalant pays you through its marketplace and charges the client a fee it does not publish.
